Context over prompt
Context > Prompt. Curating context is the real skill. Composing user-facing prompts is plumbing.
The belief
Context is the lever. The prompt is the I/O seam. What you put in front of a model before a session begins - personal data, organizational data, prior conversation, structured knowledge - determines output quality more than the words you compose at the interface. User-facing prompt-as-skill is dead. Engineering-layer prompts (guardrails, tool-calling, output parsing, memory wiring) are alive. The verdict lands differently depending on which layer the question is about.
How to apply
- Audit context first when output is bad. When an AI response disappoints, look at what was in the system prompt, the retrieval, the memory, before tweaking the user-facing prompt wording. Most "bad prompt" problems are bad-context problems wearing a prompt mask.
- Invest in context infrastructure over prompt-craft training. Hiring a prompt engineer to write user-facing copy is a 2023 investment. Hiring an engineer to build retrieval, memory, and structured-knowledge wiring is the 2026 move. The leverage is in the curation pipeline, not the seam.
- Distinguish the layer when answering. "Are prompts dead?" is the wrong shape of question. User-facing prompts as a skill: dead. Engineering-layer prompts inside agent harnesses: alive and load-bearing. Always name which layer the question is about before answering.
- Evaluate AI systems by their context layer first. A demo that looks magical because of careful prompt-craft will collapse on real free-form input. A demo backed by curated context, retrieval, and structured knowledge survives messy users. Look at the data flowing in before you grade the response.
- Treat the second-brain as infrastructure, not an aphorism. A personal context layer that sits across every AI session, written-back-to over time, is the unit of investment. Once it exists, every future session reads from it. A second-brain that has not been written to in three months is no longer a second-brain.
What this is not
- Not "prompts do not matter at all." User-facing prompt-as-skill is dead. Engineering-layer prompts are alive. The full claim is layer-dependent. A response that says "prompts are dead" is wrong at the engineering layer.
- Not "any context beats any prompt." Stale, noisy, or irrelevant context degrades output as much as a bad prompt. Context curation is the lever - the work is in the curation, not in the volume.
- Not a one-time setup. Context is infrastructure that needs maintenance: pruning, refreshing, re-indexing, source-of-truth checks. Static context decays.
